Your Employer Has Plans for the Time AI Just Saved You

Microsoft's 2026 Work Trend Index describes AI agents taking on more execution and calls for employers to redesign work. At the consultancy Alder & Vale, the redesign consists of a second box on the timesheet.

The first box asks how long the work took. The second asks how long it would have taken before the company bought the software.

Martin Pell’s two boxes differed by forty-two minutes. He had used an AI tool to produce a client briefing, checked its figures, and removed a passage in which it confused the client with a mountain. Even after these corrections, he was ahead. There was a sandwich shop near the office that closed at three. For the first time in some months, he could imagine arriving while it was open.

His manager congratulated him and asked where the minutes were.

Pell looked at the time. Some of them had gone during the question.

This was an example of what the finance team had begun calling leakage. The company had purchased a measurable improvement, yet the improvement kept escaping into the afternoons of people it already paid. Several employees had reported feeling less rushed. One had collected a parcel.

“We said we would give people their time back,” said operations director Frances Bowe. “We need a record of the transfer.”

The record is a weekly Savings Return. Employees enter the original task, its hypothetical duration, its actual duration, and the subsequent whereabouts of the difference. The field marked “Other” opens a larger field. “Thinking” requires a project code.

At first, staff assumed that time saved on one task could be spent on the next. Finance explained that this made the saving impossible to inspect. The minutes had simply become part of another expense, much as a person might claim to have saved the company money and then buy a chair with it.

A Saved Time Reconciliation team was established. Its twelve members were transferred from the departments reporting the greatest efficiencies, on the reasonable basis that these people had time. Their task is to ensure that every saved hour reaches the business intact.

Employees who finish early are asked to remain at their desks until collection.

The system has been well received by managers, who previously had to infer productivity from the work. They can now open a dashboard and see how much work would have existed under different circumstances. Some teams have become so efficient that their hypothetical backlogs extend into the following year.

Pell's own manager has asked him to be more ambitious about how slowly he might once have done things.

“Forty-two minutes doesn't tell the full story of your potential,” she wrote on his return.

He revised it to an hour.

Completing the Savings Return initially took two hours each Friday. Staff used the new software to bring this down to thirty minutes, creating a further ninety minutes that required explanation. Reconciliation added a supplementary return. When that was automated, it added a meeting.

Pell now spends Wednesday reviewing the hours released by his no longer having to prepare a Wednesday report. The meeting is classified as strategic because it contains no client work.

By the end of the quarter, Alder & Vale had accumulated 114 Wednesdays. Facilities stored them behind the loading bay. On damp mornings, the stack leans against Thursday.

Nobody is permitted to take one without signing it out. A staff member who requested a Wednesday to sit in her garden was asked why the activity required daylight. Another offered to take a damaged Wednesday, with a meeting still embedded in it, but the company was unable to establish a fair market value.

Bowe said there was no objection in principle to employees enjoying the benefits of efficiency. The difficulty was that enjoyment tended to render those benefits unrecoverable.

“Once somebody's had a nice afternoon, there is very little we can do with it.”

The policy has accordingly been extended to time saved before the software arrived. A senior account manager who learned a spreadsheet shortcut in 2019 is assisting with inquiries into a summer. Staff who can type without looking at the keyboard have been asked to declare the date on which this became possible.

Pell did eventually reach the sandwich shop. He ate at a small table by the window, where there was a newspaper with a crossword already half done. He completed one clue and left the pen for the next person.

The eleven minutes appeared on his next statement.

He may settle them by working late, provided he first establishes that he would otherwise have worked later. Returning the sandwich is no longer an option.

For now, his account remains suspended. Payroll has asked for supporting documentation for February. Pell submitted the calendar, but it was rejected because the weekends had not been itemized.
